New CSR and dispatcher onboarding

New office hires usually learn by guessing next to whoever is busiest. We build a two-week onboarding plan that gets a new CSR or dispatcher answering real calls with confidence, and gives the owner a clear sign-off point.

Written by Ali Sedighi, MBALast updated:

A new CSR or dispatcher can either become your best-booking team member or leave in three months, and the first two weeks decide which. This service gives your office a written onboarding plan, so every new hire learns the same call flow, the same price wording and the same rules, instead of copying whoever sits next to them.

We are not a contractor or a staffing agency. We don't recruit, and we never send plumbers. We build the training plan and coach the new person through it.

What this service is

It is a reusable two-week plan, built around your office, plus coaching for the first hire who goes through it. We start with a short interview with the owner and the person who currently answers the most calls, to capture what good looks like in your company.

The plan has four stages:

  1. Days 1 to 2: Learn the business. Service area, the jobs you do and don't do, your plumbers' names and strengths, and a glossary of common job types.
  2. Days 3 to 5: Listen. Shadow live calls with a scoring sheet in hand, noting the five steps of the call flow.
  3. Days 6 to 8: Practise. Role-play twenty practice calls drawn from your real call types, then take live calls with a coach listening in.
  4. Days 9 to 10: Sign off. Score five live calls against the rubric. If they pass, the new hire answers alone, with weekly coaching for a month.

Who it is for

It suits any plumbing office that is hiring now or expects to hire in the next six months. It also suits offices that have hired two or three people for the same desk in a short time, which usually means onboarding was the problem rather than the people.

Dispatchers get an extra module on the schedule board: how to protect time for emergencies, how to group jobs by area, and how to tell a CSR when a promised window is no longer realistic.

What is included

Everything is written down so you can run it again:

  • A day-by-day two-week plan, adapted to your office
  • A glossary of your job types in plain language
  • A practice call set covering your ten most common call types
  • A sign-off checklist the owner or manager completes
  • Four weeks of weekly coaching for the first new hire
  • A short guide for the office manager on running the plan next time

Timeline

Building the plan takes about a week. The new hire then follows it over two weeks, and coaching runs four weeks after sign-off. Total: about seven weeks for the first hire, and two weeks for every hire after that.

How results are measured

We measure how quickly the new hire's call scores and booking rate reach the office average. Track the new hire's weekly booking rate separately for the first two months, using the method in booking rate tracking.

It helps to know what a slow start costs. Suppose a new CSR handles 25 bookable calls a week and books 50% while finding their feet, against an office average of 68%. That gap is four or five jobs a week. If it lasts eight weeks at a $400 average ticket, the cost is roughly $13,000 to $14,000 in lost work. A structured plan aims to shorten that gap, though how much depends on the person and the office.

Mistakes to avoid

Onboarding usually fails in a few familiar ways:

  • Throwing the new hire on the phones on day one. It feels efficient and costs bookings.
  • Training only by shadowing. Listening isn't practising.
  • No sign-off point. Without one, the new hire never knows they are ready, and neither do you.
  • Skipping the glossary. A CSR who doesn't know a cleanout from a backflow test can't qualify the call.
  • Ending coaching at sign-off. The first month alone is when bad habits form.

Next step

Call, text or email and tell us when your new hire starts. If they start soon, we will prioritise the plan. See all services or read the FAQ for contract details.

Frequently asked questions

Do you recruit CSRs for us?

No. We don't recruit or place staff. We help you onboard the person you hire. Owner-level hiring advice is covered by our sister service Plumber.Consulting.

Can the plan be reused for future hires?

Yes, that is the point. You keep the plan, the checklist and the practice call set, and the office manager can run it again without us.

What if the new hire has never worked in plumbing?

That is common and usually fine. The plan includes a plain-language glossary of the jobs you do and the questions plumbers need answered, so the new hire learns enough to qualify a call without pretending to diagnose it.
